Lead time is the total elapsed time between placing an order and receiving it. It is measured in calendar days unless a supplier says otherwise, it starts the moment the order is committed — not when production begins — and it ends when the goods are usable, not when they ship.
Lead Time = Delivery Date − Order Date
That is the whole of it. The complexity in real supply chains comes not from the arithmetic but from disagreement about where the clock starts and stops. Three questions settle almost every dispute:
The Institute for Supply Management surveys US manufacturers every month and publishes average lead times in days across three buying categories. This is the closest thing to an authoritative benchmark, and it is worth knowing where your own quotes sit against it.

Two things stand out. Capital equipment has been stuck near 171 days — about 24 weeks, or five and a half months — all year, which is why so much project planning now starts from a six-month assumption. And the shorter categories are drifting the wrong way: production materials added five days between January and June.
The ISM Supplier Deliveries index tells the same story from another angle. It read 57.4% in June 2026, and any reading above 50% means deliveries are getting slower rather than faster — June was the seventh consecutive month above that line.
Most confusion between a buyer and a supplier comes from each quoting a different one of these and both calling it “lead time.”
Order placed to goods received, from the customer’s point of view. This is what a customer means when they ask “when will it arrive?” and the number that belongs on a delivery promise.
Production start to production finish. It excludes the queue before the job starts and the shipping after it ends, which is why a factory can honestly quote four weeks while the customer waits twelve.
Goods leaving the supplier to goods arriving at you — transit plus customs plus final mile. On imported goods this is often the largest and least controllable block.
The longest chain of dependent lead times through the whole bill of materials, from raw material to finished goods. If a sub-component takes 30 weeks, no amount of speed downstream gets the finished product out in less. This is the number that determines how far ahead you must forecast.
These three get used interchangeably and mean quite different things.

The practical difference: cutting cycle time speeds up the machine. Cutting lead time usually means attacking the waiting — the queue, the approval, the consolidation window — which is where most of the elapsed time actually sits.
In most operations the goods spend far more time waiting than being worked on. That is where the reductions are.

What is lead time in simple terms?
The time between placing an order and receiving it. If you order on the 1st and it arrives on the 29th, the lead time is 28 days.
What is the formula for lead time?
Lead time = delivery date − order date. For a manufactured item it is often broken out as procurement time + production time + shipping time.
What is a good average lead time?
It depends entirely on what you are buying. As of June 2026, US manufacturers reported averages of 48 days for MRO supplies, 84 days for production materials, and 171 days for capital equipment, according to the ISM Report On Business. Compare your quotes against the right category rather than against a single benchmark.
Is lead time in business days or calendar days?
Calendar days unless the supplier states otherwise, but it is worth confirming in writing. The gap is substantial: 60 working days is about 84 calendar days, roughly three and a half weeks longer than a 60 calendar day quote.
What is the difference between lead time and cycle time?
Lead time is the customer’s total wait from order to delivery. Cycle time is how long it takes to produce one unit once work has actually started. Cycle time is a component of lead time, usually a small one.
Why are lead times getting longer?
Through the first half of 2026, ISM’s Supplier Deliveries index stayed above 50% for seven consecutive months, meaning deliveries slowed month after month. Average production material lead times rose from 79 days in January to 84 days in June.
